Step 1 · Weeks 1–2

Assess & Align

We start with the Assessment Sprint. We run structured conversations across the product trios, observe how teams work, review existing artefacts, and map the patterns. We then run a leadership alignment session to agree on the target operating model and what success looks like. You receive a written assessment report before any commitment to the full programme.

Step 2 · Weeks 2–4

Design the Model

Based on the assessment, we design the new Product Operating Model: consistent ways of working across trios, clear role definitions and ownership principles, a shared prioritisation framework tied to strategy, and a dual-track cadence where discovery and delivery run in parallel.

Step 3 · Weeks 4–8

Embed with Pilots

We roll out the new model with selected product trios — in-the-flow-of-work. Weekly coaching sessions are built around real decisions, real sprint ceremonies, and real delivery challenges. The goal is not to run separate workshops but to embed better practices into the day-to-day rhythm.

Step 4 · Ongoing

Build Competencies

Weekly coaching continues with PMs and Tech Leads to close skill gaps and build full-stack product competencies. We work on discovery capabilities, outcome orientation, and stakeholder communication — so teams can operate more independently over time.

Step 5 · Month 3

Scale & Sustain

How long does the full transformation take?
The recommended programme is 3 to 6 months, following a 1 to 2 week Assessment Sprint. In our experience, meaningful change in ways of working takes time to embed — 3 months is the minimum for lasting impact, and more complex organisations often need 6 months.
Do we have to commit to 3 months upfront?
No. We recommend starting with the Assessment Sprint, which gives you a full picture of the current state and a clear transformation plan. You then decide whether to proceed with the full 3 to 6 month programme.
Who needs to be involved?
Leadership involvement (CPO, CTO) is essential for the alignment phases. Day-to-day work happens with the product trios: PMs, Tech Leads, and Designers.
